Digital commerce is undergoing an unprecedented transformation.

Agentic Commerce: how AI is transforming the future of autonomous commerce

We are moving from predictive and reactive artificial intelligence into the era of agentic commerce, where autonomous and proactive AI agents act on behalf of customers to search, compare, negotiate, purchase, and manage the entire lifecycle of products and services. This evolution marks a definitive shift from the traditional human experience toward an agentic experience, where AI acts as a true representative with its own decision-making capabilities. In this context, the term agent refers to an entity that operates and acts independently according to guidelines established from the outset, while having the autonomy, trust, and control required to act on our behalf.

In this sense, agentic commerce is reshaping the operational and commercial foundations of the market. In the retail industry, the traditional customer journey is evolving into an agent journey, where purchasing decisions are delegated by users to AI and then optimized based on context and known preferences.

In the consumer packaged goods (CPG) sector, the commercial model is shifting toward more autonomous and continuous operations. AI agents are beginning to act as purchasing intermediaries on behalf of consumers, giving rise to the concept of the invisible shelf. In this new environment, structured data becomes a new interface for brand discovery, comparison, and selection, complementing packaging and traditional channels.

The adoption of this technology creates opportunities for every player in the ecosystem. For consumers, it can deliver greater efficiency through purchase planning, real-time comparison of offers and promotions, negotiation of commercial terms, delegation of the shopping cart through checkout, and management of after-sales processes or potential returns.

For retailers and CPG brands, it enables the creation of a new conversational and interactive channel, whether with humans or through agent-to-agent (A2A) interactions. It also facilitates continuous demand forecasting using real-time data flowing into the store, enabling autonomous inventory replenishment, greater fraud prevention capabilities, and dynamic adjustments to promotions and pricing based on demand.

Challenges and limitations

Despite its potential, agentic commerce presents strategic and technological challenges that organizations need to address early on.

One of these challenges is the loss of direct contact with customers and the need to rethink loyalty. In screenless commerce, traditional investments in UX/UI and web advertising become less effective. Brands face the challenge of building loyalty and ensuring discoverability when purchasing decisions are now made by an AI algorithm.

In addition, implementing this technology requires data sovereignty and traceability policies, as well as protocols such as Know Your Agent (KYA) and security strategies to prevent unauthorized purchases or incorrect decisions regarding promotions, discounts, and other benefits.

It is also important to recognize that the transition to this new model will not happen immediately. Companies will need to manage the coexistence of traditional and agentic models in parallel as an essential condition for remaining competitive.

At Baufest, we combine a human-centered and technological vision to guide companies through this transformation. Through four key pillars—Business Design, AI Digital Products, Data & Applied AI, and Cybersecurity—we help organizations structure their data, adapt their platforms, and ensure agentic security.

To begin this journey strategically, we propose a structured roadmap:

  1. Assess: conduct an agent-readiness Gap Analysis to measure technological and business maturity.
  2. Evaluate: run focused and controlled Proofs of Concept (POCs) to test real agentic interactions and measure results using concrete data.
  3. Plan and adopt: define how both models will coexist, train internal teams, and deploy priority use cases.

Agentic commerce is not a passing trend. It is here to stay and represents a complete redefinition of how value is created, captured, and delivered across the market. Companies that adapt to this reality today will lead the next era of global commerce.
